From Dashboards to Decision Traces: The Evolution Enterprise Leaders Have Not Noticed

Software engineering figured out that traces, not code, are the source of truth. The same shift is coming for enterprise decisions. Most leaders have not noticed.

Software engineering figured something out in the last two years that enterprise leaders have not yet grasped. The source of truth changed. And most businesses are still operating as if it did not.

The source of truth moved three times

Software engineering has gone through three distinct phases in how it treats knowledge about what happened and why.

Phase 1: The Human and the Dashboard. A developer looks at a monitoring tool. Datadog, Grafana, whatever. They see a spike, form a hypothesis in their head, write code to fix it, and deploy. The code documents the execution. If you want to understand what the system does, you read the code.

Phase 2: The Co-Pilot. AI tools enter the picture. Cursor, GitHub Copilot, and their descendants help developers write solutions faster. Observability platforms get better at showing what went wrong. But the developer is still the one forming the hypothesis. The AI assists. It does not reason independently.

Phase 3: Traces as the Source of Truth. This is where things change fundamentally. Coding agents now do significant portions of the work. They loop, retry, adjust their approach based on dynamic prompts. The code itself is no longer a reliable record of what happened or why. The traces are. The telemetry. The full execution record of what the agent did, what it considered, what it rejected, and what it chose. Engineers build a “harness” around their agents: tools, skills, evaluations, feedback loops. The harness constrains, guides, and captures everything so the system improves with every cycle.

This is not a minor shift. It is a change in what counts as the source of truth.

The same evolution is happening in enterprise decisions. But nobody is talking about it.

Replace “developer” with “enterprise leader.” Replace “code” with “decisions.” The parallel is almost exact.

Phase 1: The Leader and the Dashboard. An executive looks at an ERP dashboard. Revenue by region. Inventory levels. Cost variances. They absorb the numbers, form a view in their head, walk into a meeting, and make a call. The decision happens in the meeting. Sometimes in a Slack thread. Sometimes over dinner. The reasoning lives in the leader’s head. When they leave the company, it leaves with them.

Phase 2: The AI Assistant. Companies adopt AI tools that summarise data, draft emails, generate slide decks. The Systems of Record get marginally better. But they still only capture the final state. “20% discount approved.” “Plant investment authorised.” “Supplier contract signed.” The system records what was decided. It completely misses the cross-functional context, the exception logic, and the actual reasoning that led to the decision.

Phase 3: Decision Traces as the Source of Truth. This phase has barely begun. Most enterprises are stuck somewhere between Phase 1 and Phase 2. They have dashboards. They have AI assistants. They do not have decision traces.

A decision trace captures the judgment, not the outcome

In software, a trace is a structured record of everything an agent did during an execution: the tools it called, the data it retrieved, the reasoning steps it took, the alternatives it considered, and the outcome it produced.

A decision trace in the enterprise context is the same thing, applied to human judgment.

It captures the assumptions behind a forecast. The constraints that shaped a supply decision. The trade-offs that were weighed in a capital allocation. The override that departed from the model’s recommendation, and the reasoning behind that departure. The external signals that were considered. The alternatives that were rejected and why.

None of this exists in any enterprise system today. This is the decision gap: the space between what organisations capture and what actually determines their outcomes.

ERP systems capture transactions. CRM systems capture interactions. Planning systems capture outputs. Nobody captures the judgment that connects inputs to outputs.

Why the Phase 2 trap is so dangerous

Phase 2 feels like progress. Leaders now have AI that can answer questions about their data instantly. They can ask “show me Q3 revenue by region” and get a chart in seconds. This is useful. It is also a trap.

The question “show me Q3 revenue by region” has an answer that already exists in the data warehouse. The AI is a translation layer that produces articulate mediocrity. It converts natural language to SQL. No reasoning. No computation. No judgment.

The questions that actually determine enterprise outcomes are different. “Should we build this plant given these demand forecasts, these capacity constraints, and this capital allocation?” “Should we approve this air freight to protect a margin commitment?” “What happens to our supply chain if this supplier fails during peak season?”

These answers do not exist anywhere. They must be computed. They require reasoning across multiple data sources, constraints, and trade-offs. And once the decision is made, the reasoning behind it evaporates unless something captures it.

Phase 2 tools make it easier to look at what already happened. They do not help you decide what to do next. And they capture nothing about why you decided what you decided.

Enterprise decisions reset every cycle instead of compounding

In software, when an agent makes a mistake, the engineer corrects it and updates the harness. The system prompt gets refined. The evaluation criteria get tightened. The agent improves. Every correction compounds.

In the enterprise, when a leader makes a bad decision, what happens? A post-mortem might occur. More likely, the outcome gets attributed to “market conditions” or “unforeseen circumstances.” The people involved move on. The next leader facing a similar decision starts from zero. There is no harness. There is no feedback loop. There is no compounding.

I have watched this pattern for 25 years in pharma and chemicals. A company builds a $100M plant based on mismatched forecasts and missing cost data. Six months later the market shifts. The plant runs at 50% utilisation. Nobody can reconstruct the reasoning behind the original decision because it was never captured. It lived in meeting rooms and email threads that nobody will ever read again.

This happens at every company. Not always at $100M scale. But the monthly S&OP cycle, which runs 12 times a year at every company above a certain size, makes decisions on data that is already stale by the time the executive meeting happens. The demand planner collected forecasts in week one. By week four, those assumptions have expired. Nobody flags which assumptions changed. Nobody captures the gap between what was known and what was assumed.

The reasoning resets every cycle. Nothing compounds.

What Phase 3 looks like for the enterprise

Phase 3 in software engineering required three things: a structured trace format, a harness architecture, and a feedback loop that turns corrections into improvements.

A structured trace format that captures not just what was decided, but the assumptions, constraints, trade-offs, alternatives, and confidence levels behind the decision. This is not a meeting transcript. It is not a summary generated by an AI. It is a structured, queryable, connected record.

A harness architecture that integrates internal data, external signals, and human constraints into a single reasoning surface. Most decisions fail not because the data is bad, but because the data is scattered across systems that do not talk to each other, and the constraints live in someone’s head.

A feedback loop that captures human overrides, asks why they happened, and incorporates that exception logic into future recommendations. This is how the system improves. Not from more data, but from better judgment.

The honest pushback is that capturing decision reasoning requires people to externalise judgment they have never had to articulate. That is a behaviour change problem, not a technology problem. The trace format and the harness reduce the friction, but they do not eliminate it. The systems that succeed will be the ones that capture reasoning as a byproduct of the decision workflow, not as a separate documentation step.

When these three things exist, something changes. The decision trace becomes the source of truth, not the dashboard. The organisation’s judgment compounds across cycles instead of resetting every month. And the accumulated reasoning, what I have called elsewhere the judgement graph, becomes a proprietary asset that cannot be replicated by a competitor, because it is built from the organisation’s own decision history. The decision trace is the atomic unit. The judgement graph is the accumulated structure: every trace, every override, every correction, connected and queryable.

Your judgment data is your most leakable asset

There is one more parallel worth drawing.

In software, engineers are increasingly concerned about what happens when their traces, prompts, and agent interactions are processed by shared models. If the model adapts from usage, your proprietary engineering patterns leak into a system that serves your competitors.

The same concern applies, with even higher stakes, to enterprise decision traces. If your judgment data, your override logic, your exception handling, your strategic reasoning, is processed by a shared model that adapts during use, you are leaking your most valuable intellectual property.

Today, contractual opt-outs can theoretically prevent this. Models are trained in discrete runs, and data agreements can exclude your inputs. But the industry is moving toward models that adapt their weights continuously during use. When that happens, the distinction between “training data” and “usage data” dissolves. The learning is embedded in the model’s behaviour, not stored as a retrievable dataset.

Enterprises that care about the sovereignty of their judgment data need infrastructure that keeps decision traces within their perimeter, processes them locally or through redacted secure channels, and over time builds tenant-specific models trained exclusively on their own reasoning.

This is not a compliance requirement. It is a competitive necessity.

The question for enterprise leaders

Software engineering moved from Phase 1 to Phase 3 in roughly five years. The enterprise is just beginning to recognise that the same transition needs to happen for decisions.

The companies that build decision trace infrastructure first will have a compounding advantage that late movers cannot close. Not because they have more data. Everyone has data. But because they have structured, queryable, improving records of how they reason through complexity. That is an asset class that does not exist today.

The question for enterprise leaders is whether they will keep staring at dashboards while the source of truth moves underneath them. Or whether they will build the infrastructure to capture what actually determines their outcomes: the judgment.
